Using the catering industry as an example, she identified two pervasive localization fallacies: the assumption that cultural proximity guarantees product-market fit, and the misperception that supply chain localization is the final goal. She noted that flavor adaptation and local sourcing are only foundational steps; what determines a brand’s long-term foothold is its ability to drive repeat purchases from mainstream local consumers and integrate itself into local lifestyles.
On the topic of expansion rhythm, Floria Zhu further outlined differentiated strategies for distinct market environments. For emerging markets with cultural affinity and favorable cost structures, high-profile expansion and rapid store rollout enable brands to quickly capture consumer mindshare. For mature markets marked by strict compliance, high costs and significant cultural barriers, a prudent approach of model validation followed by scaled replication is more appropriate. She cited CHAGEE as a benchmark case: the brand has deepened its presence in Malaysia over the long term by building localized supply chains and on-the-ground operational teams, and has only expanded to neighboring markets after validating its business model.
Looking ahead to the next decade, Floria Zhu emphasized that the sustainable, unreplicable competitive moat for Chinese retail brands rests on three progressive layers of capability.
